How to Prevent Stockouts on Shopify: Safety Stock, Reorder Points & Automation

A stockout is one of the most expensive things that can quietly happen to a Shopify store. You lose the immediate sale, you lose the ad spend that drove the customer to a sold-out page, and — over time — you lose ranking and repeat business as shoppers learn to buy elsewhere. The good news: stockouts are largely preventable with a small amount of math and the right automation. Here’s how to build a system that keeps products in stock without drowning your cash in excess inventory.

What a stockout really costs

The refunded-or-missed order is only the visible cost. Underneath it:

  • Wasted acquisition spend — you paid to send a customer to a page they couldn’t buy from.
  • Lost lifetime value — a first-time buyer who hits an out-of-stock often doesn’t come back.
  • Search and marketplace penalties — chronically out-of-stock products can lose visibility.
  • Team firefighting — rush orders and expedited shipping to recover cost more than planning ahead.

Preventing stockouts isn’t about carrying more stock everywhere. It’s about carrying the right buffer on the right products and replenishing at the right moment.

The two numbers that prevent most stockouts

Safety stock

Safety stock is the extra inventory you hold to absorb demand spikes and supplier delays. A common way to calculate it:

Safety stock = (max daily sales × max lead time)
             − (average daily sales × average lead time)

The key insight is to use worst-case numbers, not averages. If a supplier averages 7 days but once took 18 during a holiday, that 18 is what protects you.

Reorder point

The reorder point is the stock level at which you place a new order — early enough that the shipment arrives before you run out:

Reorder point = (average daily sales × lead time) + safety stock

When on-hand stock hits the reorder point, you reorder. That’s the whole trigger.

Worked example. Say a product sells an average of 10 units/day, spikes to 16 on its busiest days, your supplier’s average lead time is 7 days and worst case is 12:

  • Safety stock = (16 × 12) − (10 × 7) = 192 − 70 = 122 units
  • Reorder point = (10 × 7) + 122 = 192 units

So when you drop to ~192 on hand, you reorder — and the 122-unit buffer covers you if demand surges or the shipment is late.

Don’t treat every product the same

Calculating safety stock for 3,000 SKUs by hand is where good intentions die. Segment with ABC analysis:

Your A items earn the attention. Protect them aggressively; keep C items lean so cash isn’t tied up in slow movers.
